$3,400 to $6,000 per bunker. Every three to five years. And it still doesn't fix your drainage.
The Budget Line Nobody Wants to Talk About
Ask a superintendent what bunker sand replacement really costs and the answer is rarely simple. The sand purchase is just the beginning. By the time the hole is back in play, the true cost includes material, transportation, removal labor, installation labor, drainage repairs, and the revenue lost while the bunker is closed. Most courses underestimate the total by 40 to 60 percent.
Here is what the math actually looks like — using mid-grade sand, outside contractor labor, and a typical 1,000 square foot bunker at 6-inch depth:
The Cost Breakdown — Per Bunker, Per Replacement
- Sand material (mid-grade, $40–$60/ton): $1,100–$1,640
- Transportation ($15–$30/ton): $410–$820
- 15% waste allowance (USGA guideline): Adds ~$225–$370
- Contractor removal labor ($0.75–$1.50/sqft): $750–$1,500
- Contractor installation labor ($0.50–$1.00/sqft): $500–$1,000
Total per bunker replacement: $3,400 to $6,000 all-in. Annualized over a 4-year cycle: $850 to $1,500 per bunker per year. Midpoint: $1,177 per bunker per year — every year, indefinitely.
Multiply It Across the Course
A 40-bunker course on a standard 4-year mid-grade replacement cycle spends $47,000 per year on sand replacement at the low end — and up to $60,000 per year at the high end. That is a recurring capital expense that does not go away, does not get easier, and does not fix the drainage problem that caused the contamination in the first place.
At courses using premium angular sand at $100 to $120 per ton, the numbers are significantly higher. One real-world benchmark: a 100,000 square foot premium bunker renovation at Cordillera Ranch Golf Club in Texas — using flash-white sand shipped from California by rail — came in at over $700,000. Approximately $7.00 per square foot all-in.
The Costs Nobody Budgets For
Beyond the direct material and labor costs, full sand replacement carries hidden costs that rarely appear in a line-item budget:
- Hole closure revenue loss. Every day a bunker is out of play is a day your course is not at full capacity.
- Contractor scheduling. Outside contractors mean lead times, project windows, and course disruption that in-house crews cannot control.
- Drainage repairs. If the drainage system is degraded — and it usually is by the time sand needs replacing — repair or replacement adds another $5,000 to $15,000 per bunker on top of the sand cost.
- Repeat cycle. Sand replacement does not prevent future contamination. Without addressing drainage, the same bunker will need replacing again on the same timeline.
"If your bunker sand is so contaminated that it has started to look and play more like soil than sand, replacing the sand is inevitable." — USGA Green Section Record
What SandSave Changes
SandSave does not eliminate the need to manage bunker sand. What it does is dramatically slow the contamination cycle that makes full replacement necessary and give the superintendent a tool to maintain sand quality season to season without contractor involvement.
The protocol is simple: once per year at the start of the season, flood the bunker, rake the sand to lift fines into the water column, and activate SandSave to drain the contaminated water out. Clean sand stays in the bunker. The estimated annual cost for one wash cycle is $46 to $92 in crew time — based on 1 to 2 hours at a blended crew rate of $18 to $28 per hour. An optional second wash in high-rainfall or high-use conditions costs the same.
Compare that to $1,177 per bunker per year in annualized sand replacement cost. The savings per bunker per year are approximately $1,780. Across a 40-bunker course, that is more than $71,000 per year.
$2,200 per unit. $300 for one Mobile Controller shared across the entire course. ~4 man-hours to install using your existing crew. Typical payback period: under 2 years
